How to run an accountability group of three or four

5 min read · 2026-09-23

An accountability group works because being seen changes what you do. It stops working when it becomes a chat that everyone mutes. Here is a shape that survives past the second month.

Three or four people, not eight

With three or four, everyone notices when one is missing. With eight, nobody does, and the group becomes an audience. Pick people who want the same kind of thing from it: a gentle group and a hard-nosed one are both fine, a mix is not.

Habits, not goals

Run a marathon is a goal. Run three times a week is a habit. Groups keep habits well because a habit is a yes or a no every day, and yes or no is what other people can see. Each person brings two or three, specific enough that a stranger could tell whether it happened.

One shared goal per month is a good addition: a hike, a long ride, a day everyone cooks. It counts once for the group when anyone makes it happen, and it gives the chat something to plan.

One page, checked daily, discussed weekly

The group needs one place where today's ticks are visible to everyone. A chat is not that place; messages scroll away and the state of the day is lost. A shared page that each person opens for ten seconds a day does more than any amount of conversation.

Talk once a week. Ten minutes, on a call or in person. Each person says what they kept, what they dropped, and one thing they are changing. Then stop.

Decide what happens when someone drops

Someone will. Agree in advance that a missed week gets one message, from one person, that says we noticed and we are here. Not three messages, not a joke about it in the group. If the second week is also missed, the person chooses: shrink the habits or pause. Both are fine. Quietly disappearing is the only outcome to avoid, and the way to avoid it is to make coming back cheap.

Rotate who starts the week

One person posts the Sunday message and asks the three questions. Rotate it. The group belongs to nobody, which is the only way it lasts after the founder loses steam.
